Miami valida; Dallas escala.

Gestión Artesanal, Sin Expertise US

SEO Local y Presencia Digital

Rangos ilustrativos, no garantías.

Sell more. And keep it.

Madre Mouth sells Peruvian sandwiches out of a digital kitchen in the Design District, and the challenge isn’t selling — it’s keeping the earnings. When ad spend goes up, the payout collapses to 20% and the business stops being profitable. That, more than a problem, is exactly the game we know how to win: turning delivery into a machine that actually leaves margin, with a team that understands the U.S. market, and taking that proven machine to Dallas.

About Madre Mouth

Madre Mouth is a Peruvian-inspired sandwich shop — “Peru remixed” — operating as a digital kitchen out of MIA Market, in Miami’s Design District. It started as a delivery-and-pickup model (renting kitchen space), and today it adds a walk-up kiosk. Barely three or four months into the market, it’s a beta operation with an already-solid brand, food that travels well, and a clear thesis: a 100% digital concept, built to scale. Ricardo, with close to five years operating restaurants in the United States, is building it with his eyes on the next market: Dallas.

"Selling more was never the problem. The problem is that the payout collapses. That is exactly the game we know how to win."
The thesis behind this proposal

The model · digital kitchen. Madre Mouth started selling through Uber Eats and DoorDash from a kitchen inside a food hall, with no dependence on tables. It’s a different business than a physical restaurant: the menu is seen in an app, the buying decision is made in seconds, and every dollar of commission and advertising weighs directly on the margin. Mastering that mechanic is 80% of the game for a concept like this.

The ambition · Dallas. The Miami operation is the validation. The real plan is Dallas, where the open decision is between a physical location and a 100% dark-kitchen model with two or more points to maximize the delivery radius. Whatever gets built here — the profitable delivery engine, the brand, the content, the playbook — is exactly what gets replicated there, instead of starting from scratch.

02
The Opportunity

Executive Summary

Madre Mouth doesn’t have a product problem or a brand problem. It has a delivery-profitability problem, and a visibility problem on the apps. In the high-ad weeks sales spike, but when you look at the earnings the payout drops to around 20% — in your words, “it’s not profitable, it’s not sustainable.” At the same time, the concept is barely visible on Uber Eats or DoorDash: a Peruvian sandwich shop is too niche for people to search by name. Both problems are solvable, and both are about execution, not concept.

The Strategic Read
Delivery is a different business than a physical restaurant, and it’s won or lost in the payout details. Our clients usually arrive at 30–40% payout; we take them to 60–70%+. Not by fighting the platforms, but by playing the game better than anyone: in-app optimization, smart promotions, direct Uber Eats contacts, and an AI dashboard connected to their API. It’s the same work we do every day in our own group, Real Tacos.

RestoLite is the right program for this stage, and we designed it exactly for this: one team that centralizes delivery / Uber Eats management (included), social and content, measurable paid ads, brand and design, a website that converts, SEO and digital presence, and reporting with ROI. And something key for you: it’s a team that understands the U.S. market — the exact reason the agency from Spain didn’t work out.

About content production. Since Madre Mouth is in Miami, the photography and video are produced by our team directly on-site — we already service clients in Miami, so the content visits are covered within the program. There’s no separate photographer cost.

We recommend pairing the program with an advertising budget of around $2,000 per month (separate from the retainer), most of it on Meta and a portion on Uber Eats that scales as the ROI proves out. No Google — too competitive on keywords for a tight budget and a niche concept. First brand awareness, then retargeting and conversion, always with promotions that push the purchase.

03
The Market

The Delivery Opportunity

Third-party delivery works like an uncomfortable monopoly: Uber Eats and DoorDash charge a lot, and the one that always wins is the platform. But fighting them isn’t the strategy; going with them and playing the game better is. Profitability isn’t in selling more at any cost — it’s in raising the payout: optimizing the in-app listing, responding to reviews with keywords, activating promotions and campaigns at the right hours, and keeping food cost under 30%. That work, done with discipline, is what separates a delivery operation that burns cash from one that leaves margin.

The app is the storefront, and first you have to be seen. Today Madre Mouth barely appears: “sandwich shop” isn’t searched, and “Peruvian food” shrinks the funnel. For a niche concept, visibility isn’t solved with keywords alone — it’s solved with brand awareness that pushes people to search for you by name, and with a listing so well presented that it converts whoever finds you. The good news: the current Uber Eats presentation is already among the best. The base is there; what’s missing is the engine behind it.

Speed plays in your favor. Unlike digital marketing, which takes three to six months to compound, delivery results are fast: audit and first changes in month one, and a well-oiled “delivery machine” by the end of month two. It’s the front where the return shows up first — exactly what a business that watches every dollar needs.

The Window
Miami validates; Dallas scales. The beta ends in one or two months and the Dallas decision is already on the table. Building the profitable delivery engine now means Dallas doesn’t start from zero, but on a proven playbook — with real payout numbers, campaigns that work, and a brand ready to replicate.
04
What To Fix

Growth Signals

Five findings from the call and our analysis of the business. The pattern is clear: the product and the brand are there; what’s missing is the engine that makes delivery profitable and visible. Each point maps directly to a service in the RestoLite program.

Unsustainable Payout
In high-ad weeks sales go up, but when you look at the earnings the payout drops to ~20%. You sell more and earn less: the business stops being profitable exactly when you invest the most.
Payout optimization with our proven playbook: fine-tuned listings, promotions and campaigns, direct Uber Eats contacts, and food-cost control. Goal: move from the 30–40% range to 60–70%+.
Almost No Visibility on the Apps
You’ve never sold the volume you wanted on Uber Eats or DoorDash. The concept is niche: nobody searches “sandwich shop,” and “Peruvian food” shrinks the funnel. People who don’t know you, don’t find you.
In-app SEO (descriptions, keywords, reviews) + brand awareness on Meta so people search for you by name + promotions that convert whoever arrives. Get seen and convert, in that order.
Hands-On Management, No U.S. Expertise
Today Ricardo runs Uber Eats himself with a freelancer, learning by trial and error. The previous agency (from Spain) was let go because it didn’t understand the U.S. market. The explicit ask: someone who actually does.
A boutique team running 10–15 accounts (not 100 like an Uber Eats AM), with direct platform contacts, an AI dashboard connected to the API, and real operator credibility: 13 of our own locations at Real Tacos.
Total Dependence on the Platforms
All the volume runs through Uber Eats and DoorDash. The stated goal is to eventually move those customers to an owned channel — but today the infrastructure to do that doesn’t exist.
Build brand, content, and a website that converts to start capturing customers into a direct channel (checkout via Clover), gradually reducing dependence on third-party commissions.
A Website That Sells Brand, Not Product
The site is very modern and “Miami-tuned,” but it isn’t functional for a restaurant: it sells the brand and doesn’t show the product. For a 100% digital business, the food has to be seen and ordering has to be one click.
A conversion-focused redesign: the product up front, a clear ordering flow that redirects to Clover or Uber Eats, data capture, and SEO. Beautiful and functional, not one or the other.

The System

The RestoLite Program

RestoLite is Resto Experience’s digital foundation program: one team, one strategy, one monthly retainer. For Madre Mouth it includes something we normally sell as a separate add-on — full delivery / Uber Eats management is included in the price — because it’s the lever that moves the needle and helps pay for the rest of the program.

For Madre Mouth, the program prioritizes four fronts in this order: making delivery profitable (payout), winning visibility and awareness, a website that shows the product and converts, and content that sells the food, not just the brand. All run by a team that understands the U.S. market and, on top of that, operates its own restaurants — so it doesn’t sell you theory, it sells you what it does every day.

Proven Portfolio
Our portfolio median is +74% in monthly sales growth, documented across real client engagements, not projected. Results vary by market, concept, and starting point. But the pattern is consistent: restaurants that execute the foundation grow.

What We Do

Scope of Services

Seven services run by a single team, plus delivery management included. Each one compounds with the others. Personalized to Madre Mouth, with priority placed where it moves the needle most for a ghost kitchen: delivery profitability, visibility, and conversion.

Social Media Management
Instagram and TikTok, managed: one Reel plus two posts per week and five Stories. Community management on comments and DMs. Content that raises awareness so people search for you by name — the first step to breaking the visibility ceiling on the apps.
Content Creation & Production
Professional shoots every 2–3 months, produced by our team in Miami — we already service clients in the city, so the visit is covered, with no separate photographer cost. The focus: making the food look irresistible in the app, on social, and on the website. In a digital business, content sells as much as flavor.
Paid Ads & Campaigns
Meta as the primary platform, with a portion on Uber Eats that scales with ROI. No Google. Full-funnel structure: first awareness, then retargeting and conversion, always with promotions. Recommended budget: ~$2,000/mo, separate from the retainer, measured in detail (cost per order, per conversion).
Graphic Design
The brand is already strong; we put it to work. Five flyers per week (launches, promos, specials), visuals optimized for the Uber Eats and DoorDash listings, and two print or promotional pieces per month. Brand consistency at every touchpoint.
Website Design & Development
A redesign of madremouth.com built for conversion: the product up front, a menu with photos, a clear ordering flow that redirects to Clover or Uber Eats, data capture for the direct channel, schema, and SEO. Fast, functional, and easy to update.
Local SEO & Digital Presence
Google Business Profile with weekly posting and review responses (each response injects keywords for Maps ranking), plus optimization of the listings inside Uber Eats and DoorDash: descriptions, categories, and keywords that make you show up. Schema and on-page SEO on the website.
Reporting & Analytics
GA4 and Meta Pixel installed, plus our AI dashboard connected to the Uber Eats API for independent competitive analytics. Monthly report with what matters: payout, order volume, cost per order, and ad ROI. Every dollar tied to a number.
Included in Your Program · The Heart of This Deal
Delivery / Uber Eats Management
The service we normally sell separately is included here — because for Madre Mouth it’s what moves the needle. Payout optimization (from the 30–40% range to 60–70%+), in-app SEO, promotion and BOGO strategy, campaign activation at key hours via direct Uber Eats contacts, and food-cost control. Boutique management: 10–15 accounts per account owner, not 100. Plus an AI dashboard connected to the API for independent competitive analytics.
Optional Add-On · RestoHost AI
RestoHost AI — 24/7 Engagement
An AI assistant on your website and social channels that responds instantly — hours, menu, orders, catering — 24/7 without adding load to the team. It captures order and catering leads the moment they arrive, instead of losing them to a slow reply. Already live in restaurants in Atlanta and Miami with measurable lifts in conversion.

The Evidence

Delivery Success Stories

This is where the conversation gets concrete. These are four restaurants we currently manage on Uber Eats, and they publish what truly matters: the payout. Because the problem you raised — selling more but earning less — is exactly the one we solve. An honest note: these are Georgia accounts; preferential-commission perks vary by market, but the playbook that raises the payout is the same in any city.

Most Comparable

All of 2025 ran on autopilot, flat at ~$6,000/mo. In January 2026 we took over management. By July: +105% in sales ($6,506 → $13,307) and +95% in orders (150 → 292), with a stable ~$41 ticket. And most important for your case: the payout held between 65% and 74% every month. Sell double, and keep it. It’s the same food profile as Madre Mouth — it travels well, it’s ordered often.

Mojitos is the volume proof. +104% in sales ($18,862 → $38,509) and +87% in orders, with payout above 60% every month of 2026, versus 37–41% in 2025. The number that sums it up: the same sales level between June 2025 and May 2026, but $9,173 more deposited — pure recovered margin. Over 10,000 orders since March 2025.

The Roadmap

90-Day Plan

We start where the return shows up fastest: delivery. Month 1 audits and fixes the platforms; month 2 leaves the delivery machine well-oiled and kicks off content and paid; month 3 optimizes, launches the website, and prepares the Dallas play.

1
Month 1 — Delivery & Foundation
Weeks 1–4
  • Onboarding with Ricardo; strategy and access alignment (Uber Eats, DoorDash, Meta, web, Clover)
  • Audit of the Uber Eats and DoorDash listings: descriptions, keywords, photos, categories
  • First payout adjustments: promotion structure and food-cost control
  • Connect the AI dashboard to the Uber Eats API
  • Google Business Profile optimized; review responses with keywords
  • Social management moves to our team; content calendar begins
  • First content shoot scheduled in Miami; GA4 and Meta Pixel installed
2
Month 2 — The Machine Oiled
Weeks 5–8
  • Delivery machine tuned: payout rising, promotions and campaigns optimized by hour
  • Meta campaigns running, starting with brand awareness
  • First content shoot executed; visual library for app, social, and web
  • Website redesign in production: product up front, flow to Clover/Uber Eats, schema and SEO
  • First batch of brand flyers and visuals in market
  • Weekly posting on Google Business Profile; ongoing listing optimization
3
Month 3 — Optimization & Dallas
Weeks 9–12
  • Paid optimized on 60 days of data: retargeting and conversion, budget to best ROI
  • Website launched with full SEO; data capture into the direct channel active
  • First monthly report: payout, order volume, cost per order, and ad ROI
  • Mature in-app SEO; visibility growing for relevant searches
  • 90-day review and reading of the playbook to replicate it in Dallas
09
The Trajectory

Growth Scenario

Illustrative ranges, not guarantees. Results depend on ad investment, promotion consistency, and execution. The focus is where it shows up first: the payout and the delivery volume.

Indicator Months 1–3 Months 3–6 Months 6–12
Delivery Payout Audit and first adjustments Rising from the current ~20% Target 60–70%+
Order Volume Listings optimized Growth with promos Compounding machine
App Visibility In-app SEO active Awareness driving search Brand searched by name
Direct Channel Website + capture set up First direct orders Less third-party dependence
The Realistic Read
By Month 6, delivery stops burning cash: payout rising, visibility growing, and a website that starts capturing your own customers. By Month 12, with dense data and a proven playbook, the Dallas decision is made on real numbers — and, if the volume justifies it, the step up to Resto360 is a natural leap, not a forced upsell.

Paid Ads — Meta, measurable
Graphic Design & Brand
Website Design & Development
SEO, Digital Presence & Reporting
Delivery / Uber Eats management is included in the price, not as a separate add-on — it’s the heart of this deal. Content production is done by our team in Miami, with no separate photographer cost. Recommended ad budget: ~$2,000/mo, separate from the retainer, paid directly to the platforms and managed by us (mostly Meta, no Google). Other optional add-ons (Email & SMS, RestoHost AI, TikTok) are quoted separately.
The Path to Scale
For When Dallas Arrives: Resto360
RestoLite builds the foundation and makes Miami’s delivery profitable. When volume grows — typically above $200K/mo, or when opening several points in Dallas — the natural next step is Resto360, at $4,500/mo. Resto360 adds monthly content shoots (instead of every 2–3 months), a heavier social cadence (4 posts/week with 3 reels), Influencer Marketing (with vetted creators and content you own — exactly the list you’ve already put together), Email & SMS included, reputation management, consulting and POS optimization, and a fully custom website. Everything built in RestoLite carries forward — no starting from scratch.
The ROI Math
The return on this program isn’t abstract: it’s the payout. Moving from ~20% to 60%+ on the same sales triples what actually gets deposited, without selling a single extra dollar. With a $2,500 retainer, the program pays for itself the moment delivery stops losing margin — and everything is measured, so you see the return, not just the invoice.
